Every team member is building their own AI setup. That doesn't scale, and it's about to break. Here's why we think the fix is a team-level shared brain, not a better personal stack.
LinkedIn is full of advice about your personal AI stack. Wire your Claude Code to your MCP servers. Hook Obsidian into Cursor. Build your own LLM brain. All useful. None of it aimed at the person leading a team.
We have been talking to teams. What we are seeing is a little alarming.
Every person on a product team in 2026 has built their own AI setup. Their own fluency. Their own habits. The leader has no way to see it, let alone level it.
AI-stack fragmentation: when every person on a team builds their own AI setup, the team gets individually correct answers that quietly contradict each other - and each person defends their own because the AI walked them through the reasoning.
The new kind of fragmentation
The old fragmentation was “we use different tools.” The new one is different. AI walks each person down their own path, step by step, and because the reasoning felt like ours, it is ours. We don’t just end up disagreeing. We each quietly know we’re right.
The feeling underneath it is quieter than disagreement. A sort of exhaustion at watching everyone DIY their way to AI competence with no shared answer.
Picture it at a real team. A PM writes prompts against one Claude project with their own mental model of the ICP. A designer uses a different chat, with a different framing of the same customer. An engineer’s Cursor has a third version, stitched together from old Notion pages. Someone’s running a growth agent with a fourth. The feature brief the team ships this week is the output of whichever AI setup produced it, and it quietly contradicts the positioning document from two months ago that nobody has re-read. Nobody notices until a sales call, a signup drop, or a new hire asking “wait, what is our ICP actually?”
Someone we came across in our research put the underlying feeling more sharply than any of our own notes did:
“The thing that kept nagging me wasn’t capability. The tools are extraordinary. What kept nagging me was the amnesia. Each tool maintains its own memory silo, if it maintains memory at all.”
He was writing about his own AI, across his own sessions. The same problem at team scale is an order of magnitude worse.
Amol Avasare runs growth at Anthropic, and on Lenny Rachitsky’s podcast in April he described building a shared-context system for his team rather than just himself. The use case he reached for is exactly the one this post is about:
“Claude can basically be looking at what’s happening across the company and say, ‘You’re thinking about shipping this thing. Here’s who you need to talk to. Here’s what you need to keep in mind.’”
That only works if there is a shared brain for the company to look at. Individual AI is extraordinary. Collective AI memory, across a team, is roughly nowhere.
What changed in 2026
This is a new problem. Three things happened in the last 12-18 months that together changed what “being ready for AI” means for a team.
Autonomous agents crossed from demo to production. Teams this year are running agents on real work: coding, support triage, growth automation, experiment design. In 2024 this was a demo. In 2026 it is an infrastructure decision you have to make.
MCP became a real standard. Claude Code, Cursor, and the broader ecosystem made “context flows into agents” a normal pattern. A year ago this kind of product would have had no delivery mechanism.
AI coding tools made strategic misalignment visibly expensive. Shipping the wrong thing used to take six weeks and got absorbed as normal drag. Now it takes two days and is sharply visible.
The advice aimed at individuals doesn’t scale up to a team. “Wire your own Claude Code to your own tools” works for one person who will spend a weekend tuning it. Copy that across fifteen people and you get fifteen subtly different setups, each individually correct against their own prompt, each invisibly diverging from the others.
And the moment you try to point an agent at any of it, the pattern breaks. An agent can have its own workspace, its own MCP setup, its own tuning. What it doesn’t have is a version of the team’s context that accrues the way a person’s does. It reads whatever substrate the team has built. If the team hasn’t built one, there’s nothing coherent to read.
Agents need a shared brain, not individual MCP configs.
What a shared brain actually is
The honest answer to “what infrastructure does my team’s AI need?” is the full product intelligence loop, machine-readable end to end, with the team’s strategy as the shared substrate.
The loop has seven stages:
- Ingest. Customer conversations, competitor sweeps, market discovery, team chat.
- Synthesise into shared, evidence-linked artifacts. ICP, positioning, decisions, competitor intelligence.
- Generate experiments with the hypothesis, kill criteria, and metrics built in.
- Generate assets. Landing pages for positioning tests, prototype prompts for feature tests, interview guides for qualitative hypotheses.
- Wire up measurement. Tracking configured against the experiment’s kill criteria, before the prototype ships.
- Track results in production. Events flow back, tied to the original hypothesis.
- Update artifacts. The next cycle’s synthesis absorbs the result.
Every other tool sits on one stage of this loop. Notion and Glean sit on storage. Linear sits on execution. Mixpanel sits on analytics. Lovable and Webflow sit on asset generation. Each break between stages is a place where a human has to manually carry context across. Each handoff is a context loss. Each context loss is where the loop breaks.
Quack Stack closes the loop because every stage reads from and writes to the same evidence-linked store. The strategy artifact, the experiment, the landing page, the tracking, and the result are one connected operation, not five disconnected ones.
What agents change
A coding or growth agent isn’t useful if it can only operate on one stage of that loop. It needs to read the strategy, generate the experiment, build the asset, and update the artifact when the result comes back. That is only possible if the loop is one connected, machine-readable system from hypothesis to result.
Three specifics follow.
An agent reads the substrate, not its own stack. An agent can be configured with MCP servers like a person can. But the “wire up your own Claude Code to your own tools” pattern is about building a personal context that accrues over time. An agent running unattended doesn’t accrue. It reads. What it reads has to already exist at the team level.
An agent respects evidence more than authority. A page that says “this is our ICP” with no traceable link to the signals that produced it is less useful to an agent than one with the 23 customer quotes attached. Evidence-linked artifacts aren’t just better documents. They are more agent-operable documents.
An agent needs kill criteria as data, not prose. “We’ll know it worked if conversion improves” is readable by a human and unusable by an agent. Explicit kill criteria with listeners pre-wired against them is the machine-readable version.
And here is the second-order property that makes this a team problem, not a personal one: coherent-but-wrong beats incoherent-but-individually-correct. A shared synthesis can be wrong, but if it is wrong, it is wrong in one legible place. Everyone updates together. A shared version, even a wrong one, is something a team can argue about. Twenty private syntheses that each seem right to the person holding them are incoherent in ways nobody can see, and each one is earned conviction. AI walked each person through the reasoning. That kind of divergence isn’t just invisible. It’s defended, because it feels like each person’s own thinking. Twenty earned certainties don’t debate. They just quietly disagree.
What this isn’t
Three comparisons worth pre-empting.
Not a better Notion. Notion is storage. Quack Stack synthesises and updates artifacts continuously, with the evidence still attached. The competitor is the dead Notion page, not Notion itself. Notion cannot fix dead Notion pages without becoming a different product.
Not a better Glean. Glean indexes what already exists. Quack Stack produces what doesn’t yet exist. Synthesised artifacts your team agreed on. Experiments nobody has designed yet. Landing pages nobody has built yet.
Not individual MCP stacks scaled up. A team is not twenty individual stacks duct-taped together. The shared brain is a different category, not a multi-seat upgrade.

An activation agent notices a new signup matches the segment where last week’s onboarding test just won, and quietly routes them to the variant that already converted. The competitor sweep that ran last night already updated the shared doc. The experiment the team is about to ship has kill criteria as data, tracking configured against them, and a hypothesis that traces back, through the opportunity it came from, to the customer evidence behind it. Sometimes the experiment this week is a prototype test. Sometimes it’s five interviews against a specific hypothesis. Same loop, same kill criteria, same evidence flowing back. When the result comes back in a week, the synthesis updates and the next cycle starts from the new state.
Every cycle, the shared brain knows more. The synthesis compounds: this week’s ICP is sharper than last week’s because it absorbed this week’s evidence. The routine coordination the team used to do by hand moves to the substrate. The humans get to do what humans are best at. Judgment, taste, the hard calls about what to build next.
Nobody manually carried context across. Nobody is working off a stale Notion page.
